Switching your PMS without losing a single booking

The fear of migration keeps hotels on software they've outgrown for years. Here's the 48-hour cutover plan we actually run — parallel window included.

Ask a hotelier why they're still on a system they complain about weekly and the answer is rarely price or loyalty. It's fear: what if a booking disappears in the move? Fair fear — a lost reservation is a guest at the desk with nowhere to sleep. Here's the plan that de-risks it, hour by hour.

What actually moves

  • Structure: room types, rooms, rate plans, seasons, taxes.
  • Future bookings — the sacred list, with rates, notes and advances.
  • Guest history: profiles, stays, preferences, blacklist.
  • Money in flight: deposits, company credit balances, unsettled folios.
  • OTA connections — re-pointed, not rebuilt.

The 48-hour cutover

Day 0 — build and load

Structure configured, exports imported, and the reconciliation that matters: future bookings in the new system are counted against the old one, date by date, room by room. The count matches or nobody proceeds.

Day 1 — parallel morning

The desk runs the new system; the old one stays open, read-only in spirit. Every arrival is cross-checked against the old chart. This is the safety window: any discrepancy surfaces while the old system can still answer questions. OTA channels re-point at low-booking hours — typically before dawn.

Day 2 — confidence

Night audit has closed once, cleanly. Checkouts, folios, GST invoices and OTA bookings have all flowed. The old system becomes an archive export, kept until its subscription actually lapses.

Questions that expose a weak migration

  1. “Who does the data work — your team or mine?” (It should be the vendor's, free.)
  2. “How do we verify future bookings, exactly?” (A count you can watch, not ‘trust us’.)
  3. “What happens to OTA bookings mid-cutover?” (Held and replayed, not lost.)
  4. “Can we run parallel for a few days?” (No should end the meeting.)
